Lever 1: Driver behavior
The spread between your best and worst driver in the same truck on the same lane is routinely large, often larger than any equipment change you're considering. That spread is the cheapest MPG available.
Three behaviors carry most of it. Speed, because aerodynamic drag rises sharply above roughly 60 mph. Progressive shifting and staying in the engine's efficient band. And smooth operation, anticipating traffic instead of accelerating into a brake application.
- Report MPG per driver, normalized for lane, load weight, and season. Un-normalized MPG rankings are noise and drivers know it.
- Coach the bottom quartile individually rather than running fleet-wide training nobody needed.
- Consider governing road speed. The MPG math is unambiguous, and the trade-off is driver acceptance and transit time, so decide it deliberately.
- Publish the spread. Drivers who see that the top performer gets meaningfully better MPG on the same route generally want to know how.
Normalize before you rank. A driver on Rocky Mountain lanes will lose to a flatland driver every time, and the ranking teaches nothing.
Lever 2: Equipment and maintenance
Equipment gains are real, durable, and require no ongoing behavior. They are also capital, so they compete with everything else.
The unglamorous item that outperforms most aerodynamic add-ons is tire pressure. Underinflation raises rolling resistance continuously, and it is usually the cheapest fix on this list. An automatic tire inflation system on trailers pays back faster than most fairings.
- Tire pressure monitoring and automatic inflation, the highest return per dollar for most fleets.
- Low rolling resistance tires, weighed against wear rate and traction requirements in your operating region.
- Trailer skirts, tails, and gap reducers. Meaningful on high-mile highway operations, marginal on regional stop-and-go.
- Alignment. A misaligned tractor or trailer scrubs fuel and tires simultaneously, and it is invisible until you measure it.
- Engine parameter settings: road speed, cruise speed, idle shutdown, torque limiting by gear. Free, and frequently left at factory defaults for the life of the truck.
Lever 3: Buying fuel properly
Where you buy matters as much as how much you burn. Pump prices vary widely across a route, state fuel tax differs, and negotiated network discounts vary by location within the same chain.
This is the lever most fleets leave entirely to drivers, which means fuel gets bought where it is convenient. Optimized fuel routing, telling the driver which stop to use based on discounted price, tax, and remaining range, is worth real cents per gallon across a whole fleet, and it requires no behavior change beyond following a plan.
- Use your fuel network's discounted pricing rather than posted pricing when planning stops.
- Account for state fuel tax differences. Buying in a low-tax state is a cash-flow win rather than a liability win, since IFTA reconciles the tax either way.
- Plan fuel stops with the route, not at the moment the gauge gets low.
- Review network coverage against your actual lanes annually. Fleets routinely carry cards for networks they no longer run past.
Optimized fuel stops are the rare saving that costs nothing and asks nothing of the driver except a plan.
Lever 4: Shrinkage and card fraud
Fuel theft is uncomfortable to think about and consistently present. It shows up as personal-vehicle fills on a company card, gallons purchased exceeding tank capacity, purchases at locations nowhere near the truck, and transactions timestamped while the vehicle was parked elsewhere.
The detection method is straightforward once fuel card data and vehicle position data sit in the same place. Each transaction should be reconcilable against a vehicle that was there, with a tank that could hold it.
- Flag transactions where gallons exceed tank capacity.
- Flag transactions where the vehicle's recorded position doesn't match the merchant location.
- Flag purchases of the wrong product type for the vehicle.
- Set per-transaction and daily limits, and require an odometer or driver PIN at the pump.
- Review exceptions weekly. Fraud that goes unchallenged for a quarter tends to escalate.
Measuring so the numbers mean something
Fleet-average MPG hides everything. Two trucks moving in opposite directions produce a flat average and a false sense that nothing is happening.
Segment by truck, by driver, by lane, and by season, and always compare like against like. The comparison that teaches you the most is the same lane run by different drivers, because everything else is held constant and the difference is the thing you can coach.

- MPG by driver on comparable lanes.
- Cost per mile for fuel, which captures purchasing performance that MPG alone misses.

A truck whose MPG has drifted down 6 percent over two months is telling you about a mechanical problem before the driver notices anything.
